Building a Modern Marketing Function for a Fast-Growing Dermatology Practice

How Spira helped a regional dermatology practice build marketing infrastructure from the ground up and drive sustained, measurable growth.

When I first joined a fast-growing dermatology practice in the Twin Cities as a Fractional CMO, there was no dedicated marketing function. Marketing was being handled by the COO and Chief Legal Officer, capable leaders but not marketing specialists.

Efforts were not centralized, not streamlined, and not guided by a long-term plan. Most activity focused on a small number of lead-based tactics, with little attention to brand building, the full patient journey, or long-term growth. As the practice grew and opened new clinics, this approach became harder to sustain.

The Problem

Growing Fast Without a Growth Plan

The practice was in a period of growth. New clinics were opening, marketing spend needed to increase to support their growth, and leadership needed more confidence in where money was going and why. Agency partners were in place but not consistently evaluated. There was no clear annual marketing plan or monthly budget. Performance was difficult to assess beyond short-term results. The business needed marketing to mature, not just do more.

The Approach

Slow Down to Speed Up

The first step was to slow down and assess everything. I reviewed all marketing spend, every patient-facing touchpoint, and existing agency partners. Over a three-month period, I evaluated what was working and what wasn't, and made changes where needed, including switching agencies.

From there, I created structure: a clear annual marketing plan, a month-by-month budget, and a full-funnel strategy. At the same time, we refreshed the brand identity and created a cohesive brand toolkit so everything felt consistent across channels.

The Result

A Marketing System Built to Scale

Today, this dermatology practice has a complete marketing foundation in place. Marketing supports multiple clinic locations, runs across many touchpoints, and is guided by clear planning and reporting.

Since I started working with this practice, revenue has grown double digits year over year and new patient volume has grown approximately 35% year over year.
